Most Q4 planning is built around the forward journey.
How much stock will arrive? How fast can it clear? Which carrier will deliver it? What is the final order date?
Those questions matter. But the same sales period also creates a concentrated returns period.
If the return route has not been designed, value can be lost after the parcel comes back.
Keep the original shipment information
The first job is identification.
Can the warehouse match the returned item to the original order and shipment?
Does the business still have the product details, invoice, delivery information and other records that may be needed to understand the movement?
Good outbound data makes the return easier to handle.
Grade the item quickly
A returned item is not automatically waste.
Depending on the product and its condition, it may be suitable for re-dispatch, refurbishment, resale through another channel, recycling or another approved route.
The grading process should be clear enough that the warehouse can make a consistent decision.
Check whether customs is involved
Cross-border returns can create customs questions.
The correct treatment depends on how the goods originally moved, where they are returning from and what evidence is available.
Not every return will qualify for relief or recovery, so the process should avoid promising an outcome before the facts have been checked.
What matters is that the team knows when a customs review is needed and has the records to support it.
Close the stock and customer record together
A return is not finished when the parcel reaches the warehouse.
The stock record needs to show what happened to the item. The customer case needs to be closed. Any customs action needs to be completed. The business needs to know whether the product is back in saleable inventory, waiting for another decision or removed from stock.
That is where a defined return process protects both customer service and inventory value.
Build the reverse route before peak
Before Q4, agree:
- the return address
- how the item will be identified
- what evidence will be kept
- the grading rules
- re-dispatch, refurbishment and recycling routes
- when customs should review the case
- who has responsibility for closure
